I GOT LUCKY...

...because I met an amazing mentor who helped me along the way—a kind vendor.

 

I wanted to make sure that whatever I learned from this man, I could actually use and pass on in the future. As a result, not only did I create a thriving online business on eBay, Amazon, and even my own websites—but I grew it so big, and made it so efficient, that someone else begged to buy the company!

Shipping Is A BIG CHALLENGE!

It’s a big concern because free shipping is the expected standard at this point, and in order to compete against other sellers, you have to offer it.

 

But offering free shipping is tricky! If you’re not careful, you can really lose your hat and go into debt!

 

By giving you this free guide, I want to keep you from losing your hat and going into debt.

It was my shipping bill for the month!

This shipping bill not only ate all my profits for the month, but could possibly prevent me from restocking my eBay store. It was either that, or miss paying rent.

I stared at the bill long and hard, almost forgetting to breathe. How did I get myself into this mess?

 

After I came back to life, I had a come-to-Jesus moment. I had a long talk with my husband and the choices became pretty clear.

I had 3 really tough options to choose from:

 

1. Pay this bill, and shut down our young business;

 

2. Negotiate a payment plan and still shut down because there was no way an online business could operate without shipping fees; or,

 

3. (the hardest option) Create a system that worked for our business, that sold a wide variety of products and shipped all over the world.

 

Now, I’m lucky because my husband is a free-flowing creative guy who believes there’s a solution to every problem. I could rely on him for giving me great advice and guidance. And on the other hand, I’m good at systemizing processes.

 

However, there was no way around this. 

At that moment, I knew I was in trouble.

By the way: did you know, that unless you’ve requested other arrangements, big shippers (FedEx & UPS) will automatically bill you once a month?

 

Also, they will not hesitate to send you to collections if your bill remains outstanding for too long.

 

The struggle was so real, I could taste it! 

It was either I figure this out or go out of business. And all this hard work and effort I had invested up to that point would go down the drain—all because of a shipping bill the size of a beachfront mortgage payment.

 

Have you been there or somewhere similar? Where you need the money REALLY BAD to continue your business, but you’ve lost your hat (and coat, and gloves) on a shipping bill?

 

This situation may be familiar to you.

The reality of my situation was pretty cut and dry:

  • Most of my competitors offered free shipping.

 

  • An online business HAS to ship products. 

 

  • Selling products locally on Craigslist and OfferUp just wasn’t going to get me the sales volume & profits I were aiming for (I had tried that in the beginning).

 

  • I still had big dreams and a family to provide for.

Before I go further, I’m going to assume several things here:

✔︎  That you have a reliable source for your overstock products to sell online

✔︎  That your awesome source is giving you awesome deals so your profit margins are as awesome as mine were

✔︎  That you have a system that helps you list and manage your inventory

✔︎  That you will take my advice and sign up for a USPS, FedEx and/or UPS commercial account (they are free plus the discounts you get can be significant).

Allow Me To Set The Stage...

My amateur rule of thumb when I was listing a product for sale, especially when starting out, was the following:

 

The decision on whether or not to charge for shipping, or offer free shipping, is based on the competition and the marketplace you are selling in. Period.

 

This means that if I am selling a Ninja BL770 Blender (Black), as an example, this would be my listing process:

 

1. I would go through my pricing research process (which I walk you through in detail at Overstock Academy).

 

2. If my closest competitor was charging a shipping fee, I did the same.

 

3. If they weren’t charging a shipping fee, then I wouldn’t either.

 

It really was that simple.

 

Note that this method is governed by the market, so it is very possible that I charge a shipping fee on the same blender on Amazon, but not on eBay.

If the competition dictates that I should charge shipping, then here is what I would do:

I would enter the weight and dimensions in the shipping section of the listing

 

Then the marketplace would automatically fetch the “retail shipping rates” that are displayed to the buyer.

 

Retail shipping rates are the rates that are displayed to the buyer and automatically calculated. However, this doesn’t necessarily mean that it matches your (commercial/discounted) shipping rates.

 

(Hint: if you’ve signed up for a commercial shipping account, in many cases you could have a discounted shipping rate on your end. Your buyer isn’t going to see these!)

 

As you know, your shipping costs are going to be based on where you’re shipping the item to, the item’s weight, and the item’s dimensions.

 

Bottom line to remember: whether you charge for shipping or not, somebody’s still has to pay the shipper for shipping!

This is why a 5-figure shipping bill woke me the hell up!

 

I won’t bore you with the details, of all the blood, sweat and tears, of all the trial and error that went into getting myself out of that shipping nightmare.

What I will tell you that I actually ended up making money on shipping.

(Yes, you read that right. I eventually made money on shipping!)

Let's cut to the chase and take you straight to the system that took me months to come up with.

So How Do You Figure Out The Cheapest Shipping Option For Your Product?

First off, please note: there is not a single shipping platform out there that will give you side by side shipping quotes for the big 3 shippers (USPS, FedEx and UPS).

 

This is not by accident.

 

As a condition of linking into the shippers’ automated quoting service, none of the third-party shipping solution providers can show side by side comparisons. The shippers forbid it.

 

So guess who is logging into 3 different accounts and entering ALL that info over and over, just to get the cheapest shipper?

NOT ME.

So I came up with my own cheat-sheet which I’ll share with you shortly.

MY PROBLEM:

I was selling thousands of products a month, so I needed a formula I could trust.

 What solutions did my online research and questions to many dropshipping/overstock gurus (to whom I paid top dollar to attend their “one-stop-shop” courses) actually provide?

 

The answer is jackshit.

 

No one could give me a straight answer to finding the best shipping rates from the Big 3.

Instead, after months and months of figuring everything out for myself, here is how I was able to save my profits from being gouged by shippers. This is what finally enabled me to be competitive with other online sellers who offered free shipping.

For the purposes of this guide, I’m going to talk about the shippers I used, which were USPS and FedEx.

 

Why not UPS? Two reasons:

 

1. While FedEx and UPS are pretty similar, when I started out, I got a better discount deal from FedEx than I did from UPS. 

 

2. In the years I was in the overstock business, UPS was never able to beat, let alone match, FedEx.

But your experience may be different and you may love UPS. The method and suggestions I’m about to show you will work either way.

So let’s dive in…

1. The Elephant In The Room - How to Estimate Shipping Costs

You have to know what your (approximate) highest shipping cost on a product will be. The easiest method is to go to a shipper’s website, such as the USPS Shipping Calculator  or FedEx Rate Finder and starting from your location, you want to find the furthest location that you would ship to.

 

So let’s take one product that you have for sale and use it as an example.

If I’m selling that product from here in Florida, let’s assume my buyer is all the way across the country in California.

Next, on those calculators provided above, go ahead and input the information required to calculate a shipment from FL to CA, and see what the cost would be.

 

At this point I would know that worst case, our cost out of pocket would be “X” amount of dollars. So if anyone purchased the item anywhere closer to me than California, our cost would be less than “X”. 

With that information, I was able to calculate what our selling price needs to be so I can still list my item with free shipping—but also, most importantly, still make a profit!

 

This ONE FACTOR is the main reason most people have mediocre results selling online. It’s also a big factor behind other people’s decision to play small and sell Overstock products at local yard sales, flea markets, or on Craigslist/OfferUp, etc.

 

They have no idea how to calculate their prices to include free shipping!  So they avoid it altogether. Not realizing they are leaving money on the table!

Pro Tip:

If after this calculation your profit margins are tight or nonexistent, you need to re-examine your product source. You’re probably unknowingly buying from a broker and getting shafted, or you might be buying the wrong products.

 

As I explain at Overstock Academy: you make money when you buy, not when you sell. This system only works if you buy strategically. I show you step-by-step how to do that.

2. Give Your Buyer An Incentive to Upgrade (i.e. pay for) Their Shipping

When offering Free Shipping use the slowest (but safest) option. In our case, this was FedEx SmartPost. The UPS alternative is called UPS SurePost, and USPS calls it Parcel Select. All these take about 9 to 10 business days and they all use USPS for delivery at the destination.

Pro Tip:

  • Never ship expensive items using these services - they usually have zero insurance.
  • If your item weighs over 8 lbs, the above methods are not cost effective (but you should still offer them for the following reasons)

This means you will get paid to ship the item, and hopefully make some money—but only if you use the tip I show you below.

3. It’s Not the Size of the Boat!

A lot of people assume that smaller items are less expensive to ship. Well, those people are wrong.

 

It’s interesting to see a 2 lb Tape Dispenser ship for $6 dollars, and a 20 lb Outdoor Speaker Set ship for only $12 dollars—both to the same destination. It’s a big weight difference, but a small price difference.

 

This is important to you because the profit margin on the Outdoor Speaker Set may be way higher than the Tape Dispenser.

That’s also why I have to laugh and shake my head, when I see well-meaning people on Facebook groups (and even self-proclaimed gurus!) make suggestions such as,“Sell smaller items, they are easier and cheaper to ship!”

 

Yeah—if your goal is to donate your profits to shipping companies!

 

If this was the case, everyone would only be selling smaller items online! I know this is obviously not the case.

Here’s what I found after months of testing (read: spending $$)

For domestic shipments (within the lower 48 states), FedEx and USPS had the most competitive rates.

 

However, whenever my package was smaller and weighed under 13 oz. USPS was always my best option.

 

For anything above 13 oz, you will be surprised to find that in most cases, FedEx will be the cheaper option. Most people just assume that USPS, with their flat rate boxes, is the cheaper option without exploring the other options.

 

Here’s an example I ran, just for this August 2017 guide, using the free shipping calculator on the FedEx website. I also ran the Shipping Calculator on the USPS website to compare and illustrate this principle:

 

I calculated a Large Package:

  • Weight: 10 lb, 0 oz (4.536 kg)
  • Mailed on: August 3
  • Mailed from: MADEIRA BEACH FL 33708
  • Mailed to: BEVERLY HILLS CA 90210 (which is all the way across the country)

Already you can see there is a $5.51 difference on just one package. Multiply that by 1000 packages, and you can’t help but smile a little, right?

 

And allow me to point out 2 things you may or may not have noticed in the screenshots above:

 

1. I have not logged into my FedEx Business account which will offer me an even better rate due to my discount!

 

2. The FedEx option will arrive to my buyer in California 2 whole days sooner!

So lets think about this:

Scenario 1:

Linda in California just bought the Ninja BL770 Blender (listed with a separate shipping price) from me at an amazing price. (because I used my awesome pricing strategy I mentioned earlier) So, she’s already happy!

 

Then she paid the retail shipping rate of $35.81, because I only have USPS shipping on my listing. However, on my side of things, I’m using FedEx, which means I’m getting it for a discount. I only paid $24.90 in shipping.

Linda, loves my business already...

...because she got her Ninja for a killer deal, and she saw that I would ship via USPS and she would have it in 8 to 10 days. But with FedEx, it’s going to arrive even earlier than she expects! Now I’m over-delivering on my promise and looking like a rockstar!

 

Plus, you don’t have to be a math genius to see that I also just made around $10 on the shipping!

 

Scenario 2:

Linda in California just bought the same Ninja BL770 Blender from me, listed with free shipping and the slowest shipping method.

 

At the time, I was buying a Ninja BL770 Blender for $20 to $25, on average. Next I pre-calculated the farthest-distance “free” shipping into the price of my item, so that I would still make a profit. (This is $35.81 according to my calculations.)

 

So my $25 cost of the item plus $35.81 is $60.81. This is my total cost for this blender if shipped all the way to California (before marketplace fees - which are minimal).

 

This Blender is currently retailing online for about $159.99.

So my projected profits on this blender are about $99 (more if I ship it closer to Florida).

 

Stay with me, because this is where it starts to get really interesting...

 

Since I get to choose how the item ships, I can choose the option that costs me the least. As it turns out, that’s FedEx.

 

So I only pay $24.90 to FedEx, but it’s still going to arrive faster than if I had shipped it with USPS.

 

Again, you can see how I saved nearly $10 of my profits!

 

Now, my total profits are at least $100 on this item.

 

Pro Tip:

Just because your listing states that you will ship an item via USPS Priority doesn’t mean you have to. You can switch to another method but only if the delivery date is sooner not later. So, if your buyer pays for USPS 2nd day delivery, don’t go cheap and ship it FedEx ground (4 day delivery). That is dishonest and it’s grounds for a buyer opening a dispute. However, you could use FedEx 2Day service as an alternative, if it means more profits for you!

4. You Must Offer International Shipping

In all of my selling channels, I offered worldwide shipping.

 

Believe it or not, some of my best (and most loyal) customers were from overseas, especially, Australia 

While it seems daunting to most online sellers, failing to offer international shipping is like buying an awesome pair of running shoes but only wearing the left one.

 

They are basically hobbling along while the competition is sprinting—and boy, are they missing out on the full experience!

 

You may find it hard to believe, but I had the fewest complaints, the most positive feedback, and the most loyal return buyers from my overseas customers

 

For international shipments, I still had the 2 options of USPS and FedEx, but USPS was always the most cost effective.

Important note:

USPS has some limitations whether locally or for international shipments:

 

  • The dimensions of the package should be no more than 27 inches long x 17 inches wide x 17 inches high.

 

  • The package may measure no more than 108 inches in length and girth combined.  Length is the measurement of the longest dimension and girth the measurement around the middle of something (like a waist).

 

  • Maximum weight is 70 pounds.

 

So any package that meets those parameters is fair game.

 

Next I’ll show you the way I discovered how to get around this dimensions/weight challenge on international shipments.

Real Life Example

At one time I received a shipment with several overstock pallets of Sony HT‑CT550W Home Theater Systems.

 

I bought them at an amazing price of $55 each and they were in like-new condition.

 

They were retailing for $485 (brand new). So I listed them for $449 with free shipping in the US.

 

Here they are in our garage:

Now here’s the important point of this story.

The sales I made within the U.S. were easily shipped via FedEx Ground because FedEx has no dimension restrictions.

 

However, when I received my first international order I realized I had a SERIOUS problem. You see, the buyer had paid for shipping. I could possibly have used FedEx (International Economy) to ship to Australia. But, the shipping cost would have gone over what the buyer paid, and it would have eaten up more profits than I was willing to surrender.

 

Our only option was USPS, but then I had the dimensional restriction due to to the parameters I mentioned just a moment ago (length plus girth of the retail box).

 

Remember, earlier in this guide, when I told you about my husband’s superpower of creativity?

 

That night, totally on an impulse, he gave me the idea to message the overseas buyer and, in full disclosure, explain the situation to the buyer. He then advised me to ask them if they would mind if I broke the package up into multiple smaller packages. 

So I sent off the email and then we went to bed.

The next morning, the buyer responds and says, “I could care less about the box. Let’s do this!”

 

And that’s how I ended up selling over 300 units of Sony HT‑CT550W Home Theater Systems overseas, in a single week.

I was only able to do this because first of all, I had amazing profit margins and gave the buyers a deal they couldn’t pass up. Thankfully, I was also willing to think outside the box (literally! Sorry, I couldn’t help it, ha ha!), and get creative.

Bonus Pro Tips

Here are a few other shipping Pro Tips that may come in handy in your online business:

 

  • Always use a shipping method that offers tracking. ALWAYS.

 

  • USPS will give you free flat rate boxes and other shipping supplies. Utilize the USPS website to order them.

 

  • Get a label printer as soon as you are able to (FedEx and UPS will rent you one for a nominal fee).

 

  • Utilize USPS and FedEx for pick-ups at your house! That’s right! Don’t waste your time hauling 15 boxes daily to your local post office or FedEx office any longer! Go online, schedule a pick up and the next day your regular post person will pick up all of your shipments right from your front door!

 

  • Use the minimum amount of packaging required to keep your item safe during shipping. Remember, you are also paying for the additional weight of all those newspapers you’re stuffing in the box.

 

  • Add a shipping disclaimer and exclusions to ALL your listings. Here is an example of the one I used. At Overstock Academy, I tell you how I lost a crazy amount of money before I started using this little trick below.

So although it may be a nuisance at first, learning the ropes on what shipping services work best with your type of products along with having several options available, can only work to your advantage.

 

Once you find the shipping service that works best for you, don’t forget to check the rates of other providers periodically. Shipping prices change almost daily!

 

Because I respect your time, (and plus my daughter is waiting for us to go watch Trolls for like the 88th time), there are a number of important concepts that I touched on but did not go into too much detail in this article.
